Week 3 - My Reviews on Wall Street Journal Guide to Management article

What are the Common Mistakes of new Managers?

This Article is about What are the Common Mistakes of New Managers? last time we made the review about the 5 toughest challenges of a good managers. Now this time its about the Common Mistakes of New Manager.Harvard Business Schools Professor Linda Hill has studied about those who become manager for the first time, and writes pereceptively about some of the common myths and misperceptions that leads to mistake in early days.

Myth 1: Managers wield significant authority.

Every Managers gets a authority in their level .Ms. Hill says that a manager  a manager must utilize the authority power properly. As manager must listen to their superiors as well as guide their subordinates. If there will mistake in any one of them they are likely to face frustration and failure. So quotes saying that," Becoming a manager is not about becoming a hostage."

Myth 2: Authority flows from the manager's position.

The new managers think that as they have became a manager they have got authority to do many things. When direct reports are told to do something, they don't necessarily respond. But their subordinates who are more talented than them follow their lead.the new managers think that their subordinates must respect them. They misuse their authority as they will think that their subordinates can lead them.

Myth 3: Managers must control their direct reports.

A manager must control their direct reports. Anew manager must look after their subordinates.A manager should guide their subordinates properly and take a good feed back from them. So that he can be a sucessful manager.

Myth 4: Manager must focus on forging individual relationships.

Ms. Hill says that manager need to focus not on friendship, but on building a team. A manager must form a good team to achive his goals and objectives. He should not maintain friendship relation outside the organization but inside the organization he should maintain boss and subordinates relationship in order to maintain good environment.

Myth 5 : The Manager's job is to ensure things run.

A new manager tends to work continuously.Whereas keeping an operation running smoothly is a difficult task.It absorbs a  new mangers every and time. new manager must not do all the work by himself. As there will organizational structure in every organization, the authority level also flows in same level.Only when they understand this part of the job they will began to address seriously their leadership responsibilities.

Leadership Styles

Leadership is a personal quality of a manager to inspire or influence the behavior of others. It also refers to guiding the the actions of subordinates.Leadership function should be performed by the managers then only they can get things done through others  as per their will to achive the organizational goal.In this article it says that, In the book "Primal Leadership", Daniel Goleman, who popularized the notion of"Emotional Intelligence," describes six different styles of leadership.the most effective leaders can mov these styles, adopting the one that meets the needs of the moment.

1) Visionary

A leader has to set goals for his team. Leader must have adequate knowledge and skill and should be able to make his followers participate in goal forming process. Visionary leader articulate where a group is going, but not how it will get there. he must provide a healthy woking environment.

2) Coaching

This type of leader must influence the behaviour of his followers. He should be able to solve the problems among the followers. A leader should be able to perform the work better than others so that his followers will consider him as a bench mark to perform the work.

3) Affiliative

As we know that a leader must try to maintain a healthy working environment in his team. He should belive that productivity of an organization will increase only when there is harmony among their team.
He should be able to solve the problems among the followers and should act as Arbitrator if conflict arise between his followers.

4) Democratic

This type of leader is Democratic in nature.  He crates a best group so that their work runs smoothly  and can achive their organizational goal.In this type of leadership style power and authorities are delegated among the followers. All the decisions are taken by the leaders only after consulting with their followers. Here leaders highly encourage his subordinates to share their views and ideas.

5) Pacesetting

In this style, The leader wants the work to be done faster and better. So that they can achive their organizational goal as soon as possible. But Mr. Goleman warns this style should be used sparingly, because it can undercut morale and make people feel as if they are failing.

6) Commanding

This type of leadership style is a model of "military" style leadership. It is most oftenly used but is not often effective. Decisions are made and issued only by the leaders. Full authority and power as well as responsibility is centralized within the leader. They mostly follow negative motivation to their followers through threats and corporate punishment.Communication system is just one way.

Week 2 - Structures of Organization

I think the most effective organizational structure is Hybrid (multiple system) Structure. Hybrid structure is mostly used by the large organizations that has many divisions and simultaneously uses many different organizational structure. In Hybrid organizational structure, B.O.D ,C.E.O. , General Managers looks after the managers of different departments and the managers look after there Supervisors or Foremen. I think in this organizational structure, it consists of direct line members flowing from top to bottom of organizational hierarchy. Here authority flows from top to bottom where as responsibilities flow from bottom to top. This is a simple type of organizational structure which can be understood by everyone without making much effort. It does not require much technical knowledge to understand this structure. It is quite flexible the adjustment in the organization can be done easily as per the change in the environment. Here one man one boss system is strictly followed.

NASA uses hybrid organizational structure to handle there space programs.

In my opinion Authority is required in a manager to make decisions in different types of organizational structures. Authority is right or power to give orders and instructions to the subordinates in order to direct their actions so that the organizational goals can be achive. It is the formal right of the superiors to command and compete to perform certain task as per his will. It is essential to perform various managerial functions or very essential to become a mangaer. So, i think authority is required to a manager.

How to handle the 5 Toughest Management Challenges.

How to Handle the 5 Toughest Management Challenges.

I read How to Handle the 5 Toughest Management  Challenges by JEFF HADEN / MONEYWATCH.

He says that anyone can be a Supervisor, Manager, or even a CEO.  But those title are not easily given to them, and are not necessarily earned. He says that Managers manage people :People with hopes fears, and emotions, no matter how rational or justified.  He has given 5 toughest management challenges which he had faced. He says he has handled some challenges reasonably and some he screwed up for sometimes. He has given the list of challenges, his advices or solutions.

Challenge# 1: You know things you can't share with employees.

Here he says that there are some things which we can't share with employees. In this situation, he supposes that he decided to lay off 10 employees the following week . And if they comes to ask the reason. I think the writers solution for this challenge is right. While doing a job all the employees working there must have a strong bond between each other. We should share each and everything to everyone working there honestly. So that we can maintain a strong bond between everyone in the organization.  If we share our problems we can make a bad situation as good as possible and find out a good solution. But we should never share information you aren't allowded to share like personal problems(i.e. house matters). We should not mix office problems together.

Challenge# 2 : Balancing Standards against financial considerations.

In this challenge, I do agree with the solution which the writer gave. Every organization must maintain quality of there products. And all the jobs should meet standards. We must maintain cost according to quality to satisfy the customer.  If the quality standard is not mentioned and the customer is not satisfied its not good result. If we cannot maintain good quality or if it is hard for you to maintain the good quality, We must take some good decision to solve the problem. We should discuss and take a final decision which comes out after decision making process. If everyone gives their own view, one nice view will be out. But I'm not satisfied with his bonus tips as we should be involve in decision making process.

Challenge# 3 : Enforming policies at the  risk of losing a superstar.

This type of problem also will be faced frequently in a business or in a company. If I was in the writer's place, I also would have done the same thing which the writer did. If a employees does a mistake, first we should be sure that whether we have all the facts true or not. But afterwards only we should make a correct decision. According to the policies of the organization. So that other employees will also not get dissatisfaction.

Challenge#  4 : The all to frequent"He said, he said," conflicts.

Conflicts occurs in every organization. The writer gave the correct information or solution about the conflict. While there occurs a conflict we should talk to both employees, seprately or together. Employee emotions are largely outside your control as a manager, but employee behaviors definitely fall within your scope. Manager should always make sure that their door is always open for every employee to share problem with them.

Challenge# 5 : You have little tangible to offer a talanted employee.

To be a great boss, a boss should be honest, loyal, constantly seeking to improve the skills of your employees. In a organization, we should not tell lie to the employees and should not give fake hope to the employees about their promotions and future opportunities. We should not give fake hope to employees whether it might be the good employees or the bad employees. So, in this challenge also I agree the writer.
